What a pilot plan covers

Before implementation starts, the pilot is written down. This is the outline of that document — not the document itself, which is specific to one firm’s workflow.

Objective

One sentence naming the workflow and what running it end to end on the firm’s own systems is meant to achieve, with a human review step before anything is filed.

The objective is an operating workflow and a documented data path. It is not a return-on-investment figure; thirty implementation days is not a large enough sample to produce one.

Scope

The workflow boundary: where it starts, where it ends, and what sits outside it. Written before implementation so both sides can point at the same sentence later.

  • One workflow, named in the statement of work.
  • One review queue and one exception path.
  • One filing or handoff destination.
  • Supported document types, with known exclusions written down.

Systems

Each system the workflow touches, what it is used for, who owns it inside the firm, and what access the build requires. External providers are listed alongside, with the contracting party named.

Roles

Who sponsors the pilot, who owns the workflow day to day, who approves access, and who signs off acceptance. One workflow owner, not a committee.

Prerequisites

What has to exist before the implementation clock starts: approved access, provider accounts or authorization, documentation of the systems in scope, an available workflow owner, and a decision on which data the pilot may use.

Acceptance

The observable operational behavior both sides agree to test — supported intake routes, review requirements, exception visibility, action logging, and approved handoff — written down before anything is built.

Operational behavior can be tested during the pilot. Capacity, cycle-time, and staff-time outcomes may require a longer production sample.

Measurement

The baseline taken in the first week, the measures compared against it afterward, and an explicit note on what a short window can and cannot show.

Handoff

Training for the workflow owner, the runbook, the access and credential inventory without exposing secrets, documented known limitations, and pause or shutdown instructions.
